AEO vs SEO: What Actually Changed, and the Four-Layer Audit That Finds Where You Are Losing

AEO and SEO did not swap places. SEO still decides which links appear; AEO decides which sentence gets quoted when no link is shown. What changed between 2024 and 2026 is that the answer often replaces the list entirely. A page can rank third and never enter the response, because ranking and extraction are scored separately.

A plumbing company holds position 2 for its main commercial term. Traffic is flat. Calls are down. Nothing in Search Console looks wrong, because nothing in Search Console is wrong — the impressions are still there, the position is still there, and the click that used to follow them is not.

What happened above that result is invisible from inside a rank tracker. A generated answer resolved the question, named two competitors, and the user never scrolled. The ranking did not fail. It simply stopped being the thing that decided the outcome.

What actually changed between SEO and AEO?

Not the fundamentals — the output format. Search used to return 10 ranked links, and position one earned the click. Since Google shipped AI Overviews in 2024, a growing share of queries return a written answer that names two or three businesses. Ranking still decides candidacy. Extraction decides who gets quoted.

The economics behind the shift

Featured snippets have rewarded direct answers since 2014, so the mechanic is not new. What changed is consequence. An extracted answer used to sit above 10 links you could still win a click from; increasingly it is the entire response, and the links beneath it are a formality most users never reach.

That splits the goal in two. Being listed is no longer the same as being quotable, and a model reading your page alongside a competitor’s will quote whichever stated the claim more cleanly — regardless of which one ranked higher.

Why does a page that ranks still get ignored?

The failures are mechanical, and they stack. A page can be excellent and still lose at any one of them:

  • Extraction — the claim exists but is buried mid-section, or the answer under a heading runs 150 words when the liftable window is closer to 60.
  • Attribution — the answer is used, but credited to an aggregator or a competitor who stated it more plainly.
  • Recommendation — the engine answers a who should I hire question and names three businesses, none of them you, regardless of how well the previous three layers score.

Each of those has a different fix, and applying the wrong one is how AEO budgets get spent with nothing to show. Rewriting answer blocks does nothing if robots.txt disallows the crawler that would read them.

The Four-Layer Visibility Audit

The framework below is deliberately ordered, because the layers are dependent rather than parallel. A failure at layer 1 makes every measurement at layers 2 through 4 meaningless — you cannot conclude that your answers are unquotable when the crawler never reached them.

  1. Access. Can a machine fetch real content? Test with JavaScript disabled and confirm the 9 AI user agents that matter are permitted. Google documents its own crawlers publicly, as does OpenAI for GPTBot and OAI-SearchBot.
  2. Extraction. Can it lift a self-contained answer? Every high-intent page needs question-shaped headings followed by a 40–60 word direct answer, capped by a sub-heading so the measured block stays short.
  3. Attribution. When the claim is used, are you named? This is where consistent entity signals start to matter more than page structure — the same business name, the same URL, corroborated across independent sources.
  4. Recommendation. When nobody names you, does the engine name you anyway? This is the layer that produces leads, and the slowest to move, because it reflects accumulated trust rather than markup.

Layers 1 and 2 are structural and largely within your control this month. Layers 3 and 4 are reputational and accrue over quarters. Most businesses discover their problem is layer 1 or 2, which is the good news, because those are the cheap ones.

How do you tell which layer is failing?

Run one test per layer, in order, and stop at the first failure. Fetch the page without JavaScript, check the crawler rules, ask an assistant your buyer’s question by name, then ask it without your name. Each test isolates one layer, so the first failure is the one worth fixing.

Run each prompt two or three times. Assistant responses vary between runs, so a single absence proves far less than a repeated one.

Which layer should you fix first?

The lowest one that fails. Access problems are the cheapest to repair and invalidate every measurement above them — there is no point rewriting answers a crawler cannot reach. Extraction is next, and usually the largest single gain. Recommendation is last because it accrues over months, not days.

A sequence that respects the order

  • Week 1 — measure. Establish which of the 4 layers actually fails, using the tests above rather than assumption. Record the exact prompts so the same ones can be re-run later.
  • Week 2 — access. Crawler permissions, server-side rendering, and whether a fetch without JavaScript returns real prose. Usually a same-day fix.
  • Week 3 — extraction. Restructure the 5 highest-intent pages to the 40–60 word rule. Existing content, not new content.
  • Week 4 — re-measure. Re-run the week 1 prompts and compare. Anything that did not move gets diagnosed rather than repeated.
